Summary

Fixes #147

pnpm run deploy now asks for:

  • the release,
  • the scripts: the default embed script, auto-events, or both,
  • the destinations: CDN, Caddy, or both.

It no longer asks for variants:

Script Deploys
Default embed latest.js (+ hello.js, latest.dev.js, Caddy events.js), the pinned SRI file, light.js and, on Caddy, proxy.js, with their pinned vN/ files
Auto-events auto-events.js and, on Caddy, its pinned vN/auto-events.js

Each script is deployed and recorded on its own (default first) in its own GitHub environment per destination: cdn, custom-domains, cdn-auto-events and custom-domains-auto-events. The release summary shows what each of them runs. This replaces the "record only when latest.js is included" rule. Deploying the default script before auto-events, as the rollout plan suggests, now leaves both histories correct.

The SRI version is always read from the release, because every script has pinned files. Already published SRI files are still never overwritten: identical files are skipped, and different ones block the deploy.

The deploy history in the release summary is read with GH_TOKEN/GITHUB_TOKEN when set. If it can't be read, the CLI shows a warning instead of stopping, so a rollback never depends on GitHub's rate limit.

GPT-6 Astra reviewed this PR:

  • Fixed: an auto-events failure also recorded the default script as failed. Each script is now deployed and recorded separately.
  • Fixed: unauthenticated GitHub reads could stop a deploy.
  • Not changed: losing the SRI-only and mutable-only options is intended. Already uploaded identical pinned files are skipped; the live sri/v12.js is byte-identical to the v12 release.

Security implications

No security impact

Testing

  • pnpm run test:deploy: 19 passing. The manifest tests now cover the full default set on both destinations, auto-events with its pinned Caddy file, CDN-only without proxy, and Caddy-only.
  • pnpm run typecheck passes, and pnpm run test:unit has 72 passing.
  • With a fake gh command, deploying both scripts to the CDN recorded:
    • cdn (description default, URL latest.js),
    • cdn-auto-events (description auto-events, URL auto-events.js).
  • With a stubbed GitHub API, the release summary listed all four environments.
  • With a stubbed CDN, a failing auto-events.js upload recorded cdn (default) as success and cdn-auto-events as failure.
  • traffic-drop (Add a traffic-drop check for script deploys #144) reads cdn and custom-domains, which still mean the default script.

Summary by CodeRabbit

  • New Features
    • Deployments now automatically include applicable latest, SRI, and light script files, plus proxy files for Caddy destinations. Embed variants are no longer selected separately.
    • Versioned SRI files are included for default and auto-events scripts.
    • GitHub deployment records are created for each selected script and destination, with success or failure tracked separately.
    • GitHub API requests use an available token and retry without it if authorization is rejected. Draft releases are excluded from release history.
  • Bug Fixes
    • Release-history rendering errors are logged as warnings instead of interrupting deployment.
  • Documentation
    • Updated the Deploy guide with deployment-record details and token setup guidance.

Checklist

The deploy CLI no longer asks for variants: the default embed script
always deploys latest, SRI, light and proxy together, and auto-events
deploys with its pinned Caddy file. Each script is recorded in its own
GitHub environment per destination (cdn, custom-domains,
cdn-auto-events, custom-domains-auto-events).

Walkthrough

The deploy CLI no longer asks users to select embed variants. It generates complete file sets for selected scripts and destinations, then records GitHub deployments for each selected script and destination.

Changes: Script deployments

Layer / File(s) Summary
Manifest contract and file sets
deploy.mts, test/deploy.test.mts
DeploySelections no longer includes variants, and createManifest requires a version. The manifest includes the selected scripts’ latest, SRI, light, proxy, and auto-events files as applicable. Tests cover CDN and Caddy manifest paths.
Deployment selection and release flow
deploy.mts
The CLI removes the variant prompt, always discovers an SRI version, and passes the full selections to release rendering. Draft releases are excluded. The preview no longer lists selected variants. Release-history rendering failures are logged as warnings.
Per-script deployment records
deploy.mts, README.md
Release rendering and deployment recording use script-specific environments. The CLI records each selected script’s success or failure. GitHub API requests include an authorization header when a token is available and retry without it on HTTP 401. The README describes deployment records for each selected script and destination.

Suggested labels: change: needs review

Suggested reviewers: adriaandotcom

Merge Risk: Low · previous review 8ad13

The deployment is usable, but the README needs clearer destination-specific paths and failed uploads can still leave a misleading release-history view.

Security architecture risk: Low · up to 8ad13

The deployment changes preserve release verification and existing publication controls while improving failure attribution between scripts. No introduced security vulnerability was established. Publication remains non-atomic, and concurrent deployment, interruption recovery, and external deployment-history consumers have not been verified.

Retained concerns
No architecture-level concerns identified.

Security review details

Security Blast Radius

  • inferred — Deployment authority operates on shared browser-served script assets, not a tenant-specific publication target. The CDN purge targets the configured distribution wildcard. The PR changes file grouping within these existing destinations, while the credentials' full effective permissions and affected customer population remain unknown.

Trust Boundaries and Controls

  • observed — New GitHub read authentication uses GH_TOKEN or GITHUB_TOKEN against the fixed repository API root and retries without authentication after HTTP 401. Draft releases are explicitly excluded despite authenticated visibility. Archive downloads are separate and do not receive this Authorization header; digest verification remains enforced.

Resilience and Maintainability Implications

  • inferred — Script-specific status recording improves failure containment in deployment history, but the displayed newest successful release is not proof of the complete live file set after partial failure. Reruns can skip matching files and attempt history recording again; concurrent writers, process interruption, and purge-failure recovery are not proven to converge safely.

Hardening Proposals

  • proposed — For the pre-existing immutable-write race, consider serializing deployment writers or using storage-supported conditional creation. This would strengthen the write-once guarantee beyond a client-side inspection followed by an unconditional upload.

Full details: Title check

Explanation

The title "Deploy each script with all its files and record it per script" matches the main change: the deploy flow now selects scripts and destinations instead of file variants, deploys each script with its own files, and records each script's deployment separately in its own GitHub environment. The summary's changes to deploy.mts, the README, and the tests all support this focus. The title does not mention the removal of variant selection, the SRI version requirement, or the draft-release filter, but it does not need to cover every detail.

Full details: Linked Issues check

Explanation

Only active direct issue #147 applies. deploy.mts removes variant selection and creates a complete manifest for each selected script and destination, including pinned files. ENVIRONMENTS separates default and auto-events history per CDN and Caddy destination. Deployment processing records each script independently and processes the default script first. The release preview and history use the script-specific environments. The reported deploy tests cover the complete manifests, destination choices, pinned files, and separate recording outcomes.

Full details: Out of Scope Changes check

Explanation

The changes remain connected to #147. Manifest changes, script-specific environments, deployment recording, release-history rendering, documentation, and tests support complete per-script deployment and accurate deployment history. Token-aware GitHub reads, draft-release filtering, and warning-only history failures support reliable release selection and non-blocking history display. No demonstrated unrelated change is present.

Full details: Docstring Coverage

Explanation

Docstring coverage is 16.67% which is insufficient. The required threshold is 80.00%. Docstring coverage is scoped to functions touched by this diff with cyclomatic complexity of at least 2. Documentation-only edits and deletions within surviving functions are included; unchanged diff context and fully deleted functions are excluded. Analyzed 6 functions across 2 files.

Resolution

Correct the default embed file list in the deploy section.

The sentence says the default embed script includes "all its files", then lists only latest, SRI, light, and proxy. The deployment manifest also includes hello.js, latest.dev.js, and events.js, plus pinned vN/ files. events.js and proxy.js deploy only to Caddy. The auto-events script also has a Caddy-only pinned vN/auto-events.js. Readers who rely on this list can misjudge which files a deployment changes.

Report partial state when a script deployment fails.

deployFiles uploads files sequentially. If a later upload or verification fails, earlier uploads remain live. The script is then recorded as "failure". On the next release-history render, renderRelease skips that failed record and selects the previous successful deployment as current, even though the destination may contain a mix of releases.

This partial-write behavior already existed in the merge base, so staging or rollback is not a regression fix for this PR. Surface the completed and failed files to the operator instead.

SDLC label: change: needs review because Changes the production deploy tool for customer-facing scripts: every deploy now unconditionally publishes the pinned SRI, light and proxy files, deployment records and rollback history move to four GitHub environments, and failure isolation between scripts and destinations is reworked, which materially affects deployment safety and rollback behavior

A revoked GH_TOKEN or GITHUB_TOKEN made GitHub answer 401 and stopped
the CLI before a release could be picked. Public reads now retry once
without the token. The README mentions the token for the deploy history.

SDLC label: change: routine because The change alters the human-started deployment CLI so every default embed deploy writes all its files, records deployments per script, and reads GitHub history with an optional token. Deploys still need a human start, a dry-run preview, and confirmation, and immutable SRI files still block on mismatch, so no new automatic or irreversible customer-facing effect is introduced.

Document the destination-specific file paths.

The deployment manifest does not use the same file set on both destinations. CDN receives hello.js and sri/vN.js; Caddy receives events.js plus versioned vN/app.js, vN/light.js, and vN/proxy.js. Auto-events also adds Caddy-only vN/auto-events.js. The current wording does not tell operators which paths exist on each destination, so they may validate or configure the wrong files.

Suggested fix
-You choose the scripts (the default embed script with all its files: latest, SRI, light and proxy; and/or auto-events) and the destinations (CDN and/or Caddy). After a real deployment, the CLI records a GitHub deployment per script and destination (`cdn`, `custom-domains`, `cdn-auto-events` and `custom-domains-auto-events`), so [Deployments](https://github.com/simpleanalytics/scripts/deployments) shows what is live. It runs `gh`, or the command in `DEPLOY_GH_COMMAND`. Set `GH_TOKEN` or `GITHUB_TOKEN` in `.env` so reading that history doesn't hit GitHub's unauthenticated rate limit.
